Why Your Grant-Funded Proof of Concept Is Lying to You

You ran the experiment under perfect conditions. Controlled temperature, reagent-grade inputs, a bench setup you've spent three years optimizing. The results look clean enough to frame. Then you put together a pitch deck and a reviewer somewhere asks: what does this look like at scale, with real inputs, in a customer's facility?

You pause. Because you have no idea.

This is the quiet trap embedded in most grant-funded proof-of-concept work — and it catches smart founders more reliably than almost any other early-stage mistake.

The Conditions That Got You Funded Are Not the Conditions That Matter

SBIR Phase I, NSF I-Corps, ARPA-E exploratory grants — these programs are genuinely useful. They let you de-risk a technical hypothesis without giving up equity or burning a relationship with a VC who expects progress on a quarterly clock. But they also let you define the problem. You write the scope, you select the metrics, you control the environment. Reviewers grade you on scientific rigor, not market fit.

The result: your proof-of-concept is optimized to prove your concept. That sounds obvious when you say it out loud. It's less obvious when you're three years deep in the work and your data genuinely looks compelling.

Here's what often goes wrong, in concrete terms:

  • Your feedstock is pristine. You're using lab-grade inputs. Your target customer uses industrial-grade inputs, or agricultural byproducts, or municipal waste streams with wildly inconsistent composition. Your process has never seen their inputs.
  • Your throughput numbers are theoretical. You ran the experiment at 10 mL. Scaling to 10,000 L introduces heat transfer problems, mixing inefficiencies, and pressure dynamics that your bench data literally cannot predict.
  • Your performance metric is not their performance metric. You optimized for yield. They care about cycle time, or shelf stability, or compatibility with their existing downstream process — none of which appeared in your grant deliverables.

What "De-Risked" Actually Means to an Investor

When you say your technology is de-risked, a technical founder usually means: we've shown the science works. When a Series A investor hears de-risked, they mean something different: we've shown the science works in conditions that resemble commercial deployment.

That gap is where a lot of deep tech funding conversations quietly collapse.

The investor isn't being unreasonable. They've seen the pattern before — a genuinely novel technology that performs beautifully in the lab, then spends four years and $6M in Series A trying to close the delta between proof-of-concept and production. That's not a science problem at that point. It's an engineering problem. And engineering problems at scale are expensive, slow, and deeply unsexy to the next investor who has to write a check into the uncertainty.

How to Stress-Test Your Own Data Before Someone Else Does

The fix isn't to abandon your proof-of-concept data — it's to be honest about its boundaries, and start shrinking those boundaries before you fundraise.

A simple mental model:

Notice how few paths lead directly to H. That's the point.

Before your next pitch, do three things:

First, get your hands dirty with real inputs. Contact a potential customer and ask for a sample of whatever they'd actually feed into your process. Run it. If your results degrade, that's information you need now — not after a term sheet.

Second, build a scale-up risk register. Not a slide that says "scalable" with a confident font. An actual list of the five to ten variables that behave differently at 1,000x volume, and what you know (or don't know) about each. Investors who understand deep tech will respect this more than false confidence.

Third, replace one lab metric with one customer metric. If your customer cares about cost per unit, start tracking that alongside your yield. Even a rough model anchored in real numbers signals that you've crossed the lab-to-market threshold mentally, which matters.

Your proof-of-concept isn't worthless. It got you here. But treat it like a first draft, not a finished argument — because the market will give you edits whether you ask for them or not.
